Give a golfer a launch monitor and a rack of test clubs and the instinct is immediate: find the setup that produces the biggest number in each slot. It feels like optimisation. It is actually how bags end up with two clubs four yards apart and a nineteen yard hole somewhere else.
Why Slot-by-Slot Maximisation Fails
Each club gets fitted in isolation, on its own best afternoon, against its own best ball. A 3-wood picks up eight yards. A 5-wood picks up two, because it was already close to its ceiling. A 4-iron picks up nothing at all because the limiting factor was strike, not equipment.
Individually all three decisions look correct. Together they have compressed the top of the ladder and left the middle stretched. The golfer now owns three clubs that are all slightly longer than they were and a bag that covers distance less evenly than it did before.
What a Ladder Should Look Like
Draw your carries vertically, one line per club, and write the difference between adjacent lines in the margin. That is a ladder. What you want is spacing that is consistent enough that any distance you face has a club that covers it with a normal swing.
The exact spacing depends on your speed. Faster golfers can carry wider steps at the top because their long clubs separate naturally; slower golfers need tighter steps everywhere. As a starting frame, thirteen to fifteen yards through the long clubs, eleven to thirteen through the middle, and ten to twelve at the bottom works for a lot of bags.
How to Read Your Own Numbers Honestly
Three rules make monitor output usable:
- Use carry, not total. Roll is a property of the ground you happen to be standing on. It cannot be planned around.
- Use the middle of the group, not the best ball. If you hit eight and one flew twelve yards past the rest, that one is not your distance.
- Record enough balls per club to have a group at all. Three is not a sample. Six is a minimum, eight is better.
Where Gaps Usually Hide
In roughly this order of frequency: under the pitching wedge, between the fairway woods, at the long iron transition, and between the two lowest-lofted wedges. The top of the bag gets attention because it is exciting. The bottom gets attention because it is expensive. The stretch between the driver and the mid irons gets neither, and that is where the widest single gap in a typical bag usually sits.
Fixing It Is Often Free
The instinct is that closing a gap means buying a club. Frequently it means bending one. If two irons sit four yards apart because one has drifted a degree and a half strong, bending it back costs less than a sleeve of balls and reopens the spacing without adding anything to the bag.
Removing a club is also a legitimate fix, and an underused one. A long iron that duplicates a hybrid is occupying a slot that a fourth wedge could use to close a real gap at the bottom.
The Test Afterwards
Once the ladder is even, the test is simple: for any yardage between your shortest and longest full swing, can you name one club and one normal swing that covers it? If the answer requires a qualifier such as "a hard 9 or an easy 8", that stretch is not covered and the ladder still has work to do.
